I heard more about this that /boot/loader* is broken on FreeBSD 12, but you can use the 11.2 or 13 loader. The 11.2 one worked for me.

In my case, I did one upgrade, using freebsd-update, that worked well. However, it's something that uses an LDAP server and I messed up mergemaster, one of the pam files, so couldn't log in.

In a second case, I tried updating from source and got a message that it couldn't find /boot/lua/kernel or similar. This issues seems tro have hit various people, but I haven't foudn a fix. So I tried a fresh install and got the same error. I then tired again, this time chooseing msdos for my partitioning scheme, and that worked. So, there does seem to be problems with the boot loader. but not sure what they are, and other people are upgrading successfully. There's no mentino in UPDATING and though a PR has been filed, last time I looked, no one had responded to it.

In https://forums.freebsd.org/threads/u...release.68680/ somebody reported also the "BTX loader halted" message when upgrading from 11.2 -> 12.00
